The Starting Point

The distributor’s annual program covered roughly 900,000 pieces: soft-close concealed hinges at 45 percent of volume, ball-bearing drawer slides at 30 percent, and zinc-alloy handles at 25 percent. The two trading companies sourced from factories they did not disclose, marked the goods up 18 to 25 percent, and shipped on irregular schedules that forced the distributor to hold 90 days of buffer stock. Quality was acceptable but unverified: the distributor had never seen a plating report or a cycle test certificate.

The Four-Month Project

Entry documentation followed the standard import process guidance published by CBP, which the buyer’s broker applied to the corrected classifications.

The distributor launched a house-brand hinge line at a 45 percent gross margin, against 30 percent on the traded goods it replaced, and the slide factory followed with a matching program.

The distributor benchmarks all hardware against the BHMA grading system, which replaced vague supplier claims with a durability grade the sales team quotes to cabinetmakers. The house-brand range sells on the grade, not on the price.

Lessons for Other Hardware Buyers

Three lessons repeat in every successful direct-sourcing program of this kind. Test before you visit: the lab results filtered out four of six factories and made the factory visits productive instead of exploratory. Commit annual volume in exchange for pricing: the 500,000-piece commitment unlocked the price the trading companies were already paying. And classify every SKU line by line, because consolidated invoices hide tariff savings that only appear when each heading is checked separately.
